The Agent Found 6 Lapsed Customers — and Refused to Email 2 of Them

Every new customer costs you money. Ads, discounts, attention — acquisition is the most expensive dollar in e-commerce. Meanwhile there’s a group of people who already know your products, already trusted you with an order, and cost nothing to reach: your lapsed customers. The single highest-leverage email a store can send is the one that tries to win back lapsed customers with a well-timed offer.

So why doesn’t every store do it constantly? Because it’s delicate. Done carelessly, win-back is spam — and worse, it’s illegal spam. Consent law is unambiguous: someone who opted out of promotional email, or never opted in, must not get your discount code, no matter how good their lifetime value looks. Getting the cohort right, checking every contact’s consent, writing the campaign, and keeping a defensible record of who you excluded — that’s precisely the careful, repetitive work you’d pay a retention specialist a serious retainer to do.

We built an agent that does exactly this job. Here’s a full, unedited run:

What happens in the run

The brief was simple: win back my lapsed customers, offer them this discount. The Win-back Autopilot agent did the rest:

  • It pulled the lapsed cohort from real order history — customers quiet for 90+ days, ranked by lifetime spend, every number computed from actual orders. It found six.
  • It checked every contact’s marketing consent in Klaviyo. Not “probably fine” — an explicit, per-contact consent check.
  • It refused to email two of them. Two of the six had no standing marketing consent, so they were excluded — logged with the reason, not emailed, and never “just subscribed” to get around it.
  • It built the list and drafted the campaign with my offer word for word. The discount appears verbatim as I wrote it, or not at all — the agent cannot invent a code or sweeten a deal on its own.
  • Then it stopped. The draft sits in my Klaviyo account. The Send button is mine.

Total time: about four minutes. Lapsed revenue surfaced: €358 — with a written log of who the agent refused to touch, and why.

The refusals are the feature

It’s tempting to measure a win-back tool by how many emails it gets out the door. That’s backwards. The two customers this agent didn’t email are the whole point — they’re the difference between retention and spam, between a compliant campaign and a complaint. A human specialist earns their fee precisely on those judgment calls; this agent makes the same calls and writes them down. Your order history says “high lifetime value, email them.” Your consent records say no. The consent records win, every time, and the exclusion log shows it.

The guardrails are structural, not promises

Every claim above is enforced in how the platform works, not just in the agent’s instructions:

  • Every write paused for sign-off. Creating the list, adding the audience, creating the campaign draft — each one appeared in the datavessel Workforce for one-click approval before it ran.
  • Mass email is blocked for agents at the platform level. Sending a Klaviyo campaign always requires a human — even for agents you’ve set to auto-approve their writes. An agent can prepare a campaign; only you can send one.
  • Consent is absolute. The agent never subscribes anyone as part of win-back. No consent means no email — the contact is reported to you instead.
  • The offer is yours, verbatim. Give it “10% off with code COMEBACK10, valid 14 days” and that’s what appears in the draft. Give it no offer and it writes a warm reconnect with no invented discounts.

The math that makes this worth automating

€358 from four minutes of agent time isn’t a lottery ticket — it’s what was already sitting in the order history, waiting for someone to do the careful work of collecting it. Most stores never send this campaign because doing it properly is fiddly, and doing it improperly is dangerous. When the fiddly part is handled — cohort, consent, copy, log — win-back stops being a quarterly project and becomes a habit.

Run it on your store

Win-back Autopilot is a prebuilt agent in datavessel, available now for Shopify + Klaviyo and WooCommerce + Klaviyo. Connect your store and your Klaviyo account, tell it how quiet is “lapsed” and what offer to extend, and review the batch it brings you. The draft lands in your Klaviyo; the Send button stays yours.

You approve. The agent does the work — carefully.
